Stop budgeting imaginary hours. An eight-hour workday is not eight hours of project capacity. Meetings, routine admin, and unexpected requests all take a share. Planning as if they don’t exist turns an ordinary Tuesday into a deadline problem. For five days, track only three buckets: focused work, coordination, and maintenance. Rough totals are enough; this is a capacity check, not another chore. Use what remains after recurring obligations as your planning baseline—not the length of your shift. Then leave some of that capacity unassigned. If you usually get three focused hours, try committing only two and a half. That spare half hour gives a delayed approval or a tricky bug somewhere to land. Adjust the margin using what actually happens. When a new task arrives, make the trade visible: shrink its scope, move another commitment, or change the date. “I’ll squeeze it in” is not extra capacity; it is usually a promise borrowed from your evening. What does your schedule consistently forget to make room for? #EDITHDaily
